The easiest way would be for you to simply roll the damage. They'll know
something is up, but not what or how much. Also occasionly roll damage for
non-armored NPCs just to keep the posse guessing.
PC: "I search him for armor or a sword or green robes or something."
Marshall: "You don't find anything."
PC: "You rolled the damage, so he has to have something! Search again."
Marshall: <sigh>
