The way I have always handled this is to have the players run any NPC's 
on their side since it is like they are all part of a team. All you 
have to do is intervene if they try something silly like standing in 
front of a posse member to protect them from bullets. But you will find 
most PC's are fair and will run the NPC's accurately. Again this is 
only for combat and not normal gameplay so give them the necessary 
stats for combat for the people they run. It really does save on time.
