Well, from my Deadlands experience, large posses are a mistake early on in the
campaign. After playing with my group for three weeks, almost all my friends
wanted to get in on the fun, and I ended up with 12 players one night.
Unfortunately, it was before any of my five "regulars" were familiar enough
with the game to induct the rest of them. The game was hopelessly slow, and
no fun was had by anyone, especially me, who had to stop the game every five
minutes to answer someone's question.
However, since then, after playing the game for over a year, I'm no longer
worried about new players, since the ones I have now are knowledgable enough
to teach the new guys without my direct guidance.
So, to actually answer your question, start small, three to five characters.
Wait till you can run a stable game with them before adding any more (though
I'd still not recommend twelve; that's a bit more than anyone could chew)
